Black Friday is 27 November 2026 and the affiliate program that performs is the one that was ready in October. Here is a week-by-week plan: recruiting, briefs, scheduled campaign codes, fraud settings, a tracking test, Meta whitelisting, the go-live checklist, and what to do in the week after.

Black Friday falls on 27 November 2026 and Cyber Monday on 30 November. For most Shopify brands, that five-day window will be the largest revenue period of the year, and the affiliate program will either be a meaningful part of it or a footnote. The difference is almost never the commission rate. It is whether the codes were live when the posts went up, whether the tracking worked, whether the fraud rules were set before the traffic arrived, and whether creators had what they needed three weeks earlier.

None of that can be done in the week of. Creators plan their November content in October. Campaign codes need to be built and tested before they are shared. A tracking gap discovered on the Friday is a week of lost attribution and a month of disputes.

This is a six-week countdown starting in the second week of October. Each week has a short list. Do the list and the week of Black Friday is quiet, which is exactly what you want.

1. Six weeks out: recruit, re-activate, confirm the offer

The people who will sell for you in November need to be in the program by mid-October, because they need time to receive product, plan content and get it approved.

Week 6 (mid October)

  • Decide the BFCM affiliate offer: the customer discount, whether commission changes for the window, and any temporary bonus or tier boost. Write it in one paragraph.
  • Re-activate dormant partners with a short email: the offer, the dates, and a reply-to for anyone who wants a brief. Reveshare's affiliate list sorted by last sale tells you who to write to.
  • Recruit the gap. Use AI Search to find creators already posting in your category and region, and send outreach with the BFCM offer as the hook.
  • Turn on the post-checkout invite if it is off. October buyers become November sharers.
  • Read your join page as a creator would. If it does not mention the BFCM offer and dates, add a line.
  • Set approval to a mode you can keep up with. Manual review is fine if you will clear it daily. If not, auto-approve with a good application form.

2. Five weeks out: briefs and seeding

The creator brief is the document that gets content posted. It needs to be out five weeks ahead so creators can fit you into their November calendar, and product needs to arrive before they film.

  • Send the brief: the offer, the dates the code is live, the two or three products to feature, one line on what not to say, and the content deadline.
  • Set the content deadline for the end of week 3, so there is time to approve and re-shoot.
  • Ship seeded product now. Anything shipped after this week may arrive after the content deadline.
  • State the disclosure requirement in the brief in plain words. Every post that includes a code or link needs a clear ad disclosure.
  • Tell creators which code carries the offer. If their own code does, say so. If a separate campaign code does, say that, and say their own link still gets them paid.

3. Four weeks out: build the campaigns

This is the week the offer becomes real on the storefront. Campaigns in Reveshare are backed by Shopify price rules and discount codes, so what you build here is what the checkout will honour, and the redemptions and revenue report back to the campaign.

  1. Create one campaign per offer window

    A Black Friday campaign and a Cyber Monday campaign, or one campaign for the whole five days, depending on whether the offer changes. Set the start date and the end date so it switches itself on and off. Nobody should be awake at midnight toggling a code.

  2. Scope the products

    Storewide, or a tight lineup for launches and collabs. A scoped campaign keeps the discount off low-margin items and keeps inventory in sync with what creators are actually promoting.

  3. Set the cart rules

    A minimum subtotal if the discount needs a basket size to work at your margin. A usage cap so a leaked code has a ceiling. Once-per-customer so one shopper cannot run it five times.

  4. Decide stacking deliberately

    If your sitewide sale is already 25% off, an affiliate code that stacks on top is a margin problem. Set the campaign so it does not combine with the sitewide order discount, or make the affiliate code the sitewide offer. Either is fine. Accidental stacking is not.

  5. Copy the campaign link into the brief

    Each campaign exposes a copyable link next to its usage and revenue. Creators can share it alongside their own code, and it lands the shopper on the right products with the offer applied.

  6. Place a test order

    Use the code before the window opens, on a test product, and confirm the discount, the scope and the cart rules behave. Refund it after.

4. Three weeks out: fraud rules, attribution and the tracking test

Traffic that arrives in the BFCM window will find every gap in your settings. Close them now, when the volume is low enough to notice a problem.

Week 3: settings

  • Self-referral: confirm the rule is in your terms and that auto cleaning is on for plans that have it. Ambassadors buying their own Black Friday order on commission is the single most common leak.
  • Coupon leakage: if you are on static codes for any program, add usage caps and once-per-customer now. Link-based programs mint a short-lived code per click, 24 hours by default, so there is nothing durable to post.
  • Brand bidding: one line in the terms, and search your own brand name in a private window this week and again on the Wednesday before Black Friday.
  • Attribution window: confirm it. The default is 30 days for link programs. A shopper who clicks a creator link on 20 November and buys on 27 November is inside the window. The code on the order wins if there is a conflict.
  • Code lifetime: confirm the minted code lifetime is long enough for the shopper to reach checkout, and no longer.

Then the tracking test, which is the most important item in the whole countdown. Shopify upgraded remaining legacy checkouts on 26 August 2026, and any tracking that lived in additional scripts is gone. Reveshare tracks through Shopify's Web Pixels, order webhooks and Admin GraphQL rather than theme scripts, so it survived the upgrade, but your job is to prove it on your store, not to assume.

  2. Complete a checkout

    Buy the cheapest product. Do not apply the code manually if you are testing link attribution.

  3. Confirm the attribution

    The order should appear against that affiliate in Reveshare within minutes, with the commission calculated. If it does not, fix it this week, not in November.

  4. Refund and confirm the reversal

    Refund the test order and confirm the commission reverses. This proves the refund path works before the returns start in December.

5. Two weeks out: approvals, ads and reminders

Content is coming in against the week 3 deadline. This week is about getting it approved, deciding what deserves paid reach, and reminding everyone of the dates.

Week 2

  • Approve or return every submitted piece within 48 hours. A creator waiting on approval in mid November is a creator who posts something else.
  • Pick the best two or three approved posts to whitelist. With the Meta integration connected, an approved piece can be launched as a Facebook and Instagram ad from Reveshare without re-editing or re-uploading.
  • New Meta campaigns are created paused. Set the daily budget, target countries and page, then approve the launch in Ads Manager in the last week so spend starts with the window, not before it.
  • Add your Meta Pixel ID in Reveshare so attributed purchases from affiliate-driven checkouts are sent back to Meta, and both dashboards can be read together after the window.
  • Send the reminder email: the dates, the code, the campaign link, and the posting schedule you would like. One email, not three.
  • Check the support inbox and the affiliate FAQ. The three questions you will get are 'when is my code live', 'does it stack' and 'when do I get paid'. Answer them in advance.

Every day of approval delay in November is a day the creator fills with another brand's post. Set a daily approval slot for weeks 2 and 1 and keep it.

6. One week out: go live and watch

The offer goes live on a schedule you set in week 4. This week is a final check and a monitoring routine, and then you stay out of the way.

Week 1: go-live

  • Confirm each campaign shows the correct start and end date and status, and that the Black Friday one is set to activate on the 27th.
  • Re-run the brand bidding search.
  • Approve the paused Meta ads in Ads Manager so they begin with the window.
  • Post the schedule internally: who checks the affiliate dashboard, when, and who answers the support inbox over the weekend.
  • Set a daily ten-minute monitoring slot: campaign redemptions and revenue, any affiliate with a sudden jump in conversion rate, any failed checkout reports.
  • Have the fix list ready: how to pause a campaign, how to cap a code, how to suspend an affiliate.

The week of, unprepared

  • Building codes on the Thursday night
  • Creators asking whether the code is live
  • A leaked code on a coupon site by Saturday
  • Attribution gaps nobody notices until December
  • Manual approvals piling up over the weekend

The week of, prepared

  • Campaigns switch on by themselves
  • Creators already have the code, the link and the dates
  • Usage caps and short-lived codes limit any leak
  • Attribution proven with a test order in week 3
  • Ten minutes a day on the dashboard, and the rest is quiet

7. The week after: refunds, promotions, thanks and the post-mortem

The window closes and the work shifts to keeping what you earned.

The week after Cyber Monday

  • Do not pay yet. BFCM orders are inside the return window until late December. Monthly payouts on prior-month orders handle this automatically; November orders are paid at the end of December or in early January.
  • Watch refunds. Reversals apply before payout, so nothing needs a manual adjustment, but a high refund rate on one affiliate is a signal worth a look.
  • Check who crossed a tier. All-time tiers mean a big November promoted people permanently. Tell them. It is the best retention message you will send all year.
  • Send a thank-you to every partner who sold, with their number. Send a different note to those who posted and did not sell, with the January plan.
  • Pull the Meta results for the whitelisted ads and compare them with the same creators' organic posts.
  • Write the post-mortem: what the campaign redemptions and revenue showed, which creators drove it, what leaked, what the tracking test caught, and what changes for next year. Put it in the folder now while it is fresh.
